Cada año, después de la Junta de Accionistas, les escribo una carta a los accionistas de Porta Norte. Esta es la de 2026, en versión pública: quité las cifras financieras y los temas internos que solo les corresponden a ellos. Todo lo demás va tal como se los conté.


Panamá, 12 de agosto de 2026

Nuestra visión es convertirnos en el desarrollo inmobiliario residencial y comercial más importante y exitoso de la zona norte de la Ciudad de Panamá, bajo el concepto de Nuevo Urbanismo: un lugar que ofrece todas las comodidades citadinas, rodeado de naturaleza, ofreciendo una experiencia urbana enriquecedora, sostenible y centrada en la comunidad.

Macroeconomía

Ahora quisiera enmarcar nuestra conversación en el mercado. El sector vivienda viene de años golpeados: los cambios a la ley de interés preferencial les pegaron duro a los promotores, y las ventas del segmento preferencial lo sintieron. Hoy el ánimo está cambiando: en CONVIVIENDA —el gremio de promotores, donde participamos como Grupo Colonias— hay optimismo porque se reinstaura el 2% de interés preferencial, y la banca volvió a apoyar al sector de la mano de los incentivos fiscales.

Banco General financia nuestra infraestructura y sigue siendo nuestro gran aliado.

La tesis que sostenemos desde el 2014 se confirma día a día: la expansión urbana de la capital se dirige hacia el norte y sitúa a Porta Norte en el epicentro de ese crecimiento. Basta observar el ritmo al que avanzan nuestros vecinos más activos: Paseo del Norte —que ya desarrolla Nodo Norte, su distrito de negocios— y Green City; cada entrega suya sube el valor de la zona.

Las fases, en orden

Ahora quiero llevarlos por el master plan, fase por fase y en orden cronológico. El mapa, para que se ubiquen:

Fase 1

Empiezo por la Fase 1, la puerta del proyecto. Su gran ancla es St. Peter’s Academy: la primera fase de la escuela se inauguró en marzo de 2026 y hoy recibe a 450 estudiantes —y a sus familias— todas las mañanas. Sigue creciendo y ya planifica sus próximas fases. Pocas cosas le dan más vida y credibilidad a una ciudad nueva que una escuela llena de niños.

En esta misma fase opera la Sala de Ventas de Porta Norte–Portavita, que convierte visitas en vecinos. También terminamos una obra valiosa: rellenamos el hueco que existía en la parcela central, justo detrás del letrero de Porta Norte, en la entrada, generando ahí un gran lote con vocación comercial a nivel de calle, de 2.5 hectáreas, listo para comercializarse.

Fase 1B y Portavita

En la Fase 1B, que incluye el Peñón, terminamos el movimiento de tierra; lo que sigue son sus calles. El Peñón se ve completamente transformado — un lugar desarrollable, estable, con sus terrazas conformadas y listas para recibir construcción.

Ahí está pasando lo más importante que le puede pasar a una ciudad nueva: construcción de casas para poblar Porta Norte con residentes. Esa es la misión de Portavita, nuestro primer proyecto residencial, que inició en junio la obra de su urbanización interna.

Si tuviera que elegir un solo indicador adelantado de la salud de Porta Norte, elegiría las ventas de Portavita. La razón es simple: nosotros vendemos tierra a desarrolladores, y los desarrolladores solo compran donde las casas se venden. Portavita es la primera prueba en vivo, dentro de nuestro propio terreno, de que en Porta Norte las casas se venden. Cada casa vendida les transmite seguridad de absorción a los desarrolladores que vienen detrás.

La prueba va bien: Portavita ya vende, y la infraestructura de sus 79 casas está en obra desde junio.

Cada familia que compra en Portavita hace tres cosas por nosotros a la vez: 1) crea masa crítica — cada vecino nuevo vuelve más valioso el lote del siguiente; 2) puebla la ciudad — el guion de Costa del Este es poblar primero con casas y densificar después con edificios; y 3) nos genera utilidad directamente, porque Porta Norte es socio de Portavita. Ganamos como vendedores de tierra, volvemos a ganar como socios del desarrollador.

Fase 2: cruzar el río

La Fase 2 empieza por el río. El año pasado les dije que el reto de siempre para llegar a la Fase 2 era cruzar el Río María Prieta, y que nuestra meta era iniciar la obra del Puente María durante el 2026.

Hoy les escribo con el puente al 65% de avance físico y fecha contractual de culminación el 19 de octubre de 2026. Construimos primero dos de los cuatro carriles, tal como lo planificamos: la mitad del puente, ampliable cuando el tráfico lo pida. Quiero destacar lo contentos que estamos con el desempeño de esta obra: ha sido un éxito de ejecución, con un contratista que ha hecho un trabajo ordenado y de calidad — las vigas ya están lanzadas y la losa está en proceso.

Un puente se cruza una sola vez. Más adelante quedará alguna quebrada, pero ninguna barrera como esta: el río era la barrera geográfica más grande del proyecto, y la estamos superando. Lo que sigue son las fases después del puente, donde tenemos muchas parcelas para casas, listas para urbanizarse por etapas. Por eso este puente no es una obra más; es la llave del resto de Porta Norte.

La Fase 2 que abre ese puente ya no es un plan: está en obra. SUCASA firmó la promesa de compraventa de 2.4 hectáreas en esta fase y hoy es a la vez comprador y constructor de su urbanización. Ya comenzó la instalación de los sistemas debajo de las calles — las redes sanitarias y pluviales.

En toda la fase estamos ejecutando la infraestructura mínima racional: la necesaria para que el proyecto luzca bien comercialmente y nos permita entregar los lotes y parcelas, cobrar sus pagos finales y bajar la deuda. Por eso construimos primero la mitad del bulevar.

Fases 3 y 4

En las Fases 3 y 4 el trabajo de este año fue de diseño: avanzamos el master plan de detalle con la firma de arquitectos RAWA, liderada por el arquitecto Ricardo Arosemena, incorporando todos los aprendizajes del proyecto hasta la fecha — parcelas más fáciles de comercializar y más económicas de urbanizar, que mejoran la factibilidad del proyecto.

Decidimos además adelantar el anteproyecto de la Fase 3 en paralelo con la Fase 4. Preferimos invertir en diseño hoy y no descubrir mañana que un trámite nos detiene la obra.

Notas del master plan

Cierro el recorrido con una nota general: la densidad. El año pasado les expliqué nuestra lista de precios con la lógica de la vaca: el jarrete —las parcelas de casas— se vende barato, y el filete —los lotes de edificios— se vende caro. Hay que comer jarrete para llegar al filete. Este año quiero contarles cómo vamos a agrandar el filete.

A largo plazo, la densidad es la gran palanca de valor de Porta Norte: más ciudad sobre la misma tierra.

Sin embargo, es un balance: a más densidad, más tarda la tierra en absorberse y más le cuesta al mercado aceptarla — pero cuando la acepta, el proyecto se vuelve muy valioso. Basta ver Santa María: hoy los edificios se construyen a dos manos — están llegando al postre que se sembró hace varias décadas.

Pero la densidad no se decreta: se gana. Para subir la densidad tenemos que construir un lugar que la gente ame. Ahí es donde gira nuestra rueda: la escuela trae estudiantes y familias todas las mañanas, la Sala de Ventas convierte visitas en vecinos, Portavita marca el estándar y trae a los pioneros, el letrero le pone nombre al lugar, la plaza le da corazón, los árboles traen frescura y vida, y el puente le abre la puerta a la siguiente década.

Ninguna de esas piezas mueve la aguja por sí sola; juntas, la rueda gira cada año con más fuerza, y su efecto se amplifica — cada pieza nueva vale más porque las anteriores ya están puestas.

Conclusión

En conclusión, la empresa está haciendo exactamente lo que dijimos que haría, en el orden en que dijimos que lo haríamos: poblar el Peñón, cruzar el río, abrir la Fase 2 y preparar la densidad que multiplicará el valor de las fases siguientes. Seguimos manteniendo una postura conservadora frente a la deuda y un balance saludable, invirtiendo en infraestructura de manera racional —a propósito y con los ojos abiertos— para recuperar la inversión y dejar las siguientes fases listas para abrirse.

Si nos remontamos al 2014, aquí había una tierra virgen, de muchas lomas y con un acceso muy poco desarrollado. Hoy hay calles, espacios públicos, un letrero que se ve desde la vía, una escuela con niños, casas en construcción, un puente que ya toca la otra orilla y la siguiente fase construyéndose a toda máquina — más frentes abiertos y más máquinas trabajando que en cualquier otro momento de nuestra historia.

Yo siempre digo que Porta Norte es como un iceberg: se mueve lento, pero en magnitudes titánicas. Al cruzar el río, viene lo mejor: más fases abiertas, más familias estrenando ciudad y más valor componiéndose año tras año.

Porta Norte 2026 Shareholder Letter

Every year, after the shareholders’ meeting, I write a letter to Porta Norte’s shareholders. This is the 2026 letter, in its public version: I took out the financial figures and the internal matters that belong only to them. Everything else is exactly as I told it to them.


Panama City, August 12, 2026

Our vision is to become the most important and successful residential and commercial real estate development in the northern area of Panama City, under the concept of New Urbanism: a place with all the comforts of the city, surrounded by nature, offering an urban experience that is enriching, sustainable and centered on community.

Macroeconomics

Now I want to set this in the context of the market. Housing is coming off several hard years: the changes to the preferential interest rate law hit developers hard, and sales in the preferential segment felt it. Today the mood is turning: at CONVIVIENDA —the developers’ guild we belong to as Grupo Colonias— there is optimism because the 2% preferential rate is being reinstated, and the banks are backing the sector again, helped by the tax incentives.

Banco General finances our infrastructure and remains our great ally.

The thesis we have held since 2014 is confirmed day after day: the capital’s urban expansion is moving north, and it places Porta Norte at the epicenter of that growth. Just look at the pace of our most active neighbors: Paseo del Norte —already developing Nodo Norte, its business district— and Green City; every delivery they make raises the value of the area.

The phases, in order

Now I want to walk you through the master plan, phase by phase and in chronological order. The map, so you can get your bearings:

Phase 1

I will start with Phase 1, the front door of the project. Its great anchor is St. Peter’s Academy: the school’s first phase opened in March 2026 and today welcomes 450 students —and their families— every morning. It keeps growing and is already planning its next phases. Few things give a new city more life and credibility than a school full of children.

The Porta Norte–Portavita Sales Center operates in this same phase, turning visitors into neighbors. We also finished a valuable piece of work: we filled the hole in the central parcel, right behind the Porta Norte sign at the entrance, creating a large street-level lot meant for commercial use, 2.5 hectares, ready to go to market.

Phase 1B and Portavita

In Phase 1B, which includes El Peñón, we finished the earthwork; what comes next are its streets. El Peñón looks completely transformed — a developable, stable place, with its terraces shaped and ready to build on.

The most important thing that can happen to a new city is happening there: houses being built to populate Porta Norte with residents. That is the mission of Portavita, our first residential project, which started building its internal infrastructure in June.

If I had to pick a single leading indicator of Porta Norte’s health, I would pick Portavita’s sales. The reason is simple: we sell land to developers, and developers only buy where houses sell. Portavita is the first live proof, on our own land, that houses sell in Porta Norte. Every house sold gives the developers coming behind us confidence in absorption.

The proof is holding: Portavita is already selling, and the infrastructure for its 79 houses has been under construction since June.

Every family that buys in Portavita does three things for us at once: 1) it creates critical mass — each new neighbor makes the next one’s lot more valuable; 2) it populates the city — the Costa del Este script is to populate first with houses and densify later with buildings; and 3) it makes us money directly, because Porta Norte is a partner in Portavita. We win as sellers of land, we win again as partners of the developer.

Phase 2: crossing the river

Phase 2 starts with the river. Last year I told you that the standing challenge to reach Phase 2 was crossing the María Prieta River, and that our goal was to start construction of Puente María during 2026.

Today I write to you with the bridge at 65% physical progress and a contractual completion date of October 19, 2026. We are building two of the four lanes first, exactly as we planned: half the bridge, expandable when traffic calls for it. I want to underline how pleased we are with this job: it has been well executed, with a contractor that has done orderly, quality work — the girders are already launched and the deck is underway.

A bridge is crossed only once. Further along there will still be a creek, but no barrier like this one: the river was the project’s biggest geographic barrier, and we are getting past it. What comes next are the phases beyond the bridge, where we have many parcels for houses, ready to be developed in stages. That is why this bridge is not just another job; it is the key to the rest of Porta Norte.

The Phase 2 that this bridge opens is no longer a plan: it is under construction. SUCASA signed the promise-to-purchase agreement for 2.4 hectares in this phase and is today both buyer and builder of its own development. Work has already started on the systems beneath the streets — the sanitary and storm networks.

Across the whole phase we are executing the rational minimum of infrastructure: what the project needs to show well commercially and to let us deliver the lots and parcels, collect their final payments and bring the debt down. That is why we are building half the boulevard first.

Phases 3 and 4

In Phases 3 and 4 this year’s work was design: we advanced the detailed master plan with the architecture firm RAWA, led by architect Ricardo Arosemena, incorporating everything we have learned in the project so far — parcels that are easier to sell and cheaper to develop, which improve the feasibility of the project.

We also decided to move up the preliminary design of Phase 3 in parallel with Phase 4. We would rather invest in design today than discover tomorrow that a permit is holding up the work.

Master plan notes

I close the tour with one general note: density. Last year I explained our price list with the logic of the cow: the shank —the house parcels— is the cheap cut, and the tenderloin —the building lots— is the expensive one. You have to eat shank to get to the tenderloin. This year I want to tell you how we are going to make the tenderloin bigger.

Over the long run, density is Porta Norte’s great value lever: more city on the same land.

It is a balance, though: the more density, the longer the land takes to be absorbed and the harder it is for the market to accept it — but once the market accepts it, the project becomes very valuable. Just look at Santa María: today the buildings are going up left and right — they are getting to the dessert that was planted several decades ago.

But density is not decreed: it is earned. To raise density we have to build a place people love. That is where our wheel turns: the school brings students and families every morning, the Sales Center turns visitors into neighbors, Portavita sets the standard and brings the pioneers, the sign gives the place a name, the plaza gives it a heart, the trees bring freshness and life, and the bridge opens the door to the next decade.

None of those pieces moves the needle on its own; together they turn the wheel harder every year, and the effect multiplies — each new piece is worth more because the earlier ones are already in place.

Conclusion

In conclusion, the company is doing exactly what we said it would do, in the order we said we would do it: populate El Peñón, cross the river, open Phase 2 and prepare the density that will multiply the value of the phases that follow. We keep a conservative stance on debt and a healthy balance sheet, investing in infrastructure rationally —deliberately and with our eyes open— to recover the investment and leave the next phases ready to open.

If we go back to 2014, there was virgin land here, full of hills and with hardly any access. Today there are streets, public spaces, a sign you can see from the highway, a school with children, houses under construction, a bridge that already touches the other bank and the next phase being built at full speed — more fronts open and more machines working than at any other moment in our history.

I always say Porta Norte is like an iceberg: it moves slowly, but on a colossal scale. Once we cross the river, the best is ahead: more phases open, more families moving into a brand-new city and more value compounding year after year.

Planificación

VISIÓN Y COMUNICACIÓN

La visión es la esencia del proyecto y una piedra angular para su éxito. No solo es crucial tener una visión clara, sino que también es vital comunicarla de manera efectiva a todo el equipo. La falta de una visión clara y comunicable es una garantía para el fracaso, por lo que asegúrate de que todos comprendan y compartan esta visión. Para facilitar la comunicación, desarrolla habilidades de comunicación y utiliza material gráfico de alta calidad. Alinea todas las fases del proyecto, desde el diseño hasta la construcción, con esta visión y con el material de mercadeo. Simplifica lo complejo — explica, ilustra y guía. Como ejemplo pueden ver el Charrette de Porta Norte.

MANTÉN BUENA RELACIÓN CON TODOS LOS «STAKEHOLDERS»

Las Comunidades Planificadas Maestras cambian la ciudad. Es naturaleza humana resistir al cambio y, por lo tanto, existe mucha resistencia en contra de nuevos desarrollos inmobiliarios. Así que es importante tener buenas relaciones con las entidades públicas y los vecinos para minimizar contratiempos imprevistos.

LA CONFIANZA SE GANA HACIENDO LO QUE DICES QUE VAS A HACER

Construye lo que dices que construirás y trabaja para superar las expectativas. El trabajo de un Desarrollador Maestro es vender una visión, asegurar financiamiento y construir. Debes ser visto como una máquina de producción.

DISEÑA CON POSIBILIDAD DE CAMBIO DESDE EL PRINCIPIO

Las necesidades del mercado cambian con el tiempo y los planes maestros deben evolucionar para responder a esos cambios. Es decir, no necesitas tener diseñada la última fase en detalle desde el principio. Crea espacio para incorporar lecciones aprendidas en las fases futuras.

Ejecución

REDUCE RIESGOS LO MÁS TEMPRANO POSIBLE

Identifica todos los riesgos posibles y ten una estrategia para mitigarlos. Por ejemplo:

  • Reduce el riesgo de mercado atrayendo anclas como universidades, escuelas y centros comerciales.
  • Reduce el riesgo financiero realizando estudios de viabilidad, comprando tierras al precio correcto, teniendo accionistas adinerados y manteniendo excelentes relaciones con los bancos y financiamiento a largo plazo.
  • Reduce el riesgo de construcción dando un seguimiento constante y contratando excelentes diseñadores de ingeniería, contratistas generales e inspectores externos.
  • Reduce el riesgo del producto realizando estudios de mercado y entendiendo a tu cliente.
CONTINÚA CONSTRUYENDO PARA MANTENER MOMENTUM

El proyecto siempre debe avanzar. Las Comunidades Planificadas Maestras se comportan como una bola de nieve rodando cuesta abajo; comienzan lentas y pequeñas, pero a medida que avanzan, se mueven más rápido y se vuelven gigantes. Mientras más infraestructura y residentes, mayor el mercado para nuevos negocios, aumentando así el valor del proyecto y creando un ciclo virtuoso.

USA LAS ECONOMÍAS DE ESCALA A TU FAVOR

El dolor de cabeza y los costos administrativos de construir una carretera de 1 kilómetro son casi los mismos que construir 5 kilómetros. Como resultado, debes construir lo máximo posible mientras mantienes un porcentaje saludable de ventas (>50%) y mantienes el financiamiento a niveles saludables.

ESTRATEGIAS DE VENTA Y DIVERSIFICACIÓN DE MERCADOS

Para acelerar la absorción de tierra en una Comunidad Planificada Maestra, es vital tener un plan de venta detallado, abarcando desde estrategias de precios hasta publicidad y promociones. Pero no te limites a un solo mercado; experimenta y diversifica. Investiga qué segmentos responden mejor a tus ofertas y ajusta tu enfoque según los resultados. Analiza rangos de precio que muestran alta absorción y diferencia tu producto para apuntar a diversos grupos demográficos, como diferentes grupos de edad, comunidades y estados civiles. De esta manera, no solo acelerarás la absorción sino que también mitigarás los riesgos asociados con la dependencia de un solo segmento de mercado.

Colabora con homebuilders de buena reputación y con una fuerza de ventas robusta. Esto no solo acelera la absorción de tierra, sino que también asegura servicios y comodidades de alta calidad para los futuros residentes. Trata a todos los actores involucrados como socios estratégicos que agregan valor al proyecto. Asegúrate de que las «anclas» del proyecto, como universidades y centros comerciales, no solo enriquezcan la vida comunitaria, sino que también atiendan directamente a las necesidades de los residentes.

Residencias

MANTÉN EL CONTROL EVITANDO LA VENTA DE PARCELAS GRANDES

La venta de parcelas grandes podría comprometer tu control y poner en riesgo la visión del proyecto. Todas las parcelas deben seguir el código del proyecto y agregar valor al mismo. El papel del Desarrollador Maestro es llevar la visión a buen puerto desde su inicio hasta su finalización.

DESARROLLA LA TIERRA Y AVANZA DE FASE

Las comunidades planificadas maestras deben operar como una línea de ensamblaje. Al construir una fase, debes estar planeando y vendiendo la siguiente. Diseñar, financiar y construir son esfuerzos constantes. Mantén un flujo continuo de residencias para propulsar el proyecto.

CREA REGLAS CLARAS Y JUSTAS PARA TODOS LOS «HOMEBUILDERS»

Fomenta un ambiente donde todos los participantes puedan prosperar financieramente. Este enfoque crea un ciclo virtuoso de clientes que reinvierten en el proyecto. Este principio aplica particularmente a los constructores de viviendas. Su éxito es tu éxito y su fracaso, tu fracaso. Como Promotor Principal, tu papel es alinear intereses y establecer un campo de juego justo y equitativo.

TOMA CONTROL DE LAS PARCELAS MÁS COMPLEJAS
